Building My Leather Product Line for the €1 Million Challenge
Laying the Foundation
The €1 Million Leathercraft Challenge isn’t just a dream—it’s a structured business pursuit. To begin, I needed to define a product portfolio that aligns with both my personal production capacity and customer demand on Etsy. Working part-time (5–15 hours a week), my strategy had to be laser-focused on quality, efficiency, and brand differentiation.
My Core Product Line
After studying trends, customer reviews, and the feasibility of producing high-quality leather goods with my current tools (CNC cutter and skiving machine), I selected the following products:
- Slim Cardholder: Simple, fast to produce, and highly functional
- Vide Poche Tray: Ideal for home/office use, doubles as a gift item
- Passport Cover: Travel-ready, stylish, and well-suited for personalization
- Round Coin Pouch: Compact and appealing to women
- Horseshoe Coin Pouch: Iconic and artisan-style, perfect for collectors
- Watch Straps (Classic & iPhone-compatible): Crossover appeal for EDC and Apple users
These products were chosen based on their usability, giftability, and marketability to both men and women.
Strategic Differentiators
1. Intentional Color Schemes
I applied color theory—specifically triadic and tetradic color harmonies—to design combinations that not only look good but also work well across bundles. My curated palette includes tones like Cognac, Navy, Burgundy, Cream, Olive, and Dark Grey. These colorways are consistent across products to create a visually cohesive collection.

2. Premium Materials
Every item is crafted using:
- Exotic leathers (stingray, lizard, crocodile) for external shells
- Chevre goatskin for internal linings
- Brass hardware, edge paint, and high-quality threads for durable, elegant finishing
This ensures that each product feels luxurious and stands out on Etsy.

Visual Planning and Cost Calculation
Each product has been broken down by component—shell, lining, edge coating, thread, hardware—with a bill of materials (BOM), material thickness, and surface area calculated from actual pattern measurements. This allowed me to forecast material usage and price each item accurately.
The pricing formula considers:
- Material cost (per cm²)
- Labor (based on hourly rate and estimated time per piece)
- Overhead (packaging, tools, etc.)
- Target profit margin (typically 45%)
This results in smart, sustainable pricing that supports both customer expectations and business goals.
Launch Bundles to Maximize Value
Bundling is a key strategy to increase order value and enhance storytelling. I created the following sets:
- EDC Essentials: Cardholder, Vide Poche Tray, Coin Pouch
- Travel & Desk Kit: Passport Cover and Round Coin Pouch
- Heritage Gift Set: Watch Strap and (future) wallet products
- iPhone Travel Kit: iPhone-compatible strap and Passport Cover
Bundles are based on use-case compatibility, shared color schemes, and material efficiency.
What’s Next
With the portfolio finalized, I’m now building prototypes and preparing visuals for the Etsy shop launch. The next milestone in the challenge will be developing cohesive product photography and branding that aligns with my color and material themes.
